Since then, his resolute cost-cutting program has run into fierce criticism from suppliers. In an interview, Diess explained why he has to involve suppliers in cost sharing. The interview was conducted by Automobilwoche reporters Pia Krix and Klaus-Dieter Floerecke. Your job doesn’t sound like much fun. You have to cut 4 billion euros ($6.27 billion) by 2012. How do you handle all that pressure weighing on you? Honestly, I don’t feel it as pressure but as an obligation, because we have the greatest possible leeway for design. We influence 70 percent of the value creation directly or indirectly. That gives us the biggest lever on the cost side. This really doesn’t just involve purchasing. All logistics as well as components from in-house production are part of my newly created board area. Quality assurance engineers and cost analysts also fall under our area. That comes to about 7,500 employees in all. What are the areas where you see the greatest potential for savings? We have formed four value stream chains: powertrain, interior and electronics, driving dynamics and body. Each of these four areas currently has a purchasing volume of 4 billion to 9 billion euros ($6.27 billion to $14.11 billion). The potential for optimization is quite equally distributed. To increase potential in the value chain, you are currently carrying out so-called “process weeks” with your suppliers. Can you cite the early results? We are carrying out process weeks with about 80 of our partners. We intend to conclude analyses for the first 40 by this summer. Together we are going through all the process steps, from the installation site at our end, back to the supplier and, to some extent, to the next level. We are looking at possible ways to shorten cycle times, looking for questionanswer BMW’s Herbert Diess: Improved supplier productivity must benefit the supplier and BMW. waste in the process, for redundancies. For example, at a supplier in the U.K., we determined that certain inspection steps were being done twice, once at the supplier and once at our facilities. Or we found out that there are several interim storage sites for control units that we can do without. Our requirement is that the supplier optimize its productivity and that we benefit from its progress as well. During the first months of your tenure, complaints rained down from suppliers. Are you now getting along? We have a very good relationship with our suppliers. We are a preferred partner because we are innovative and because we involve suppliers in our development process early. A McKinsey study also shows that suppliers are very happy to work with us, and nothing in that regard will change in the future. One point of contention is the supplier’s share of rising raw material prices. Raw material prices have increased dramatically over the past few years. Since 2004, we have additional costs amounting to 800 million euros ($1.25 billion) for raw materials. More than 700 million euros ($1.10 billion) went onto our books. This has weighed heavily on our financial performance, and we can’t carry it alone in the future. As I see it, this involves a fairer sharing of the burden. We expect a significantly smaller participation from a foundry than from an electronics supplier. But we have partners that have managed to pass on up to 100 percent of the higher raw material prices to us, a couple even 110 percent. We can no longer accept that. For the average company contribution to added value, I consider a onethird solution to be a good one: the subcontractor bears one-third, the supplier bears one-third, and we bear one-third. Some suppliers complain that they would have to scrimp on the quality of their components to hold up under your price pressure. That is absurd. Our primary goal is quality. Comparatively speaking, we are very good, but we want to become even better. In the agreements on objectives that we are carrying out with our suppliers, we discuss possible quality improvements at the outset, and then cost reductions only after that. Isn’t that a contradiction: You want to save money and simultaneously improve quality? Not at all. It’s often the case that we see the highest productivity at the companies that deliver the best quality. Excellence usually attaches to these two attributes. These are our suppliers of the future. In the United States, you are increasing the share of local manufacturing to become more independent of currency fluctuations. Are you planning that for other markets? We want to increase local production in the growth regions.
