TM - June 2008 - (Page 61) While transitioning from a paper-based system to an automated performance management approach, Kelley Blue Book completely transformed the way managers communicate with employees and vice versa. As a result, the organization is able to more efficiently and successfully act on the company’s aggressive HR vision. This approach aligns employees with the company strategic vision through an extremely transparent process. “If you can’t get good, reliable data out of the HR team, the HR team is dismissed. We invested to get the basic foundation correct: solid business reporting. Having a centralized repository housing the company’s collective business goals and talent data has boosted our HR department’s credibility because we have systemic information that is data-supported,” Haut said. “This infrastructure helps peers manage business in a way that drives change in the organization.” A good illustration of this transition is Kelley Blue Book’s approach to goal management. The company now has an annual set of defined business goals that are cascaded to individual employee goals. It also established a shared set of values and role competencies about how it wants to get work done that is refreshed and communicated annually. Competencies are shared horizontally across the organization, and vertical, role-specific competencies are based on whether employees are a vice president, director, manager, sales representative or individual contributor. The company found it is much more efficient for every manager and employee to access anyone’s goals at any time, so people are measured against universally visible standards. “This approach to goals creates a level of transparency in the organization that forces everyone to be honest about what is going on. And everyone actually does know what is going on,” Haut said. “This basically, by default, forces people to really make a commitment to jobs are defined and pay is competitive. These elements serve as the core foundation on which Kelley Blue Book’s current talent management system is built. Just as the company was entering its period of growth, it became apparent its HR-practices manual would inhibit the workforce from living up to established objectives. For example, company goals lived manually on a spreadsheet document, and employees lacked the ability to easily access, provide feedback on or view this information. This paper-based system was incapable of connecting goals or allowing employees to see them, and employee goals weren’t aligned to the larger, strategic vision. To improve its HR infrastructure and provide the proper tools for its managers, Kelley Blue Book implemented SuccessFactors’ talent and performance management software in 2006. After two years, Kelley Blue Book found the software’s structure helped it set and, more importantly, communicate annual business goals that are cascaded into individual goals. Those individual goals, combined with specific competencies for different roles in the company, are the basis for the organization’s tracking and performance measures.
