Likewise, managers need to learn how to effectively train people for top performance. “Instead of just stepping in and fixing the problem, they need to step in and teach the person how to fix the problem,” Bobinski said. “A manager who can train his team not only can duplicate himself, but also no longer be a micromanager.”

Learning to Lead This training role comprises one of only a few times micromanagement might be appropriate, particularly with new employees or critical processes. In fact, Chambers said new employees don’t get a choice. But, if the employee is still managed in a year the way he or she was in the first three weeks, there’s a problem, and that reinforces the need for the 120-day conversations. Certainly, training requires more than just telling and showing, and doing it

right requires some hands-on time that may seem overplayed, Bobinski said. But, consider that learning a task on the job – anything from completing a customer bid to new installation procedures – requires not only knowledge, but also “mechanical” skill; time invested teaching both is time saved later. The other time for more direct supervision comprises situations when you’re concerned about risk, cost or political sensitivity should things go wrong. However,

Recognizing a Micromanager
Micromanagers typically are not aware they are causing problems among their employees, said Dan Bobinski, author of Creating Passion-Driven Teams: How to Stop Micromanaging and Motivate People to Top Performance. Still, common symptoms are usually apparent. Managers will: • Appear frustrated because no one’s “getting it.” • Desire frequent status updates, even when work flows normally. • Be quick to point out errors and mistakes. • Have an overloaded task list, while direct reports have nothing to do. • Get upset if decisions are made without consultation. • Take back work they’ve delegated. Team members will: • Feel like nothing is ever good enough. • Have a “check-with-the-boss” mentality. • Avoid taking initiative. • Feel they don’t have input on how to achieve results. q

How to Deal with a Micromanager
A micromanager can do so much damage to a business – including dings to morale and performance – that reshaping the behavior is critical. As an employee, find a constructive way to bring new solutions to his attention, said Harry Chambers, author of My Way or the Highway: The Micromanagement Survival Guide. Give business reasons why you both should find more efficient ways to manage projects, and if he or she is a bottleneck, identify how infrequently he or she overrides decisions. At the same time, deliver the information needed before the manager asks and keep them abreast of status and deadlines. Remain clear on ever-changing expectations with email trails, and renegotiate priorities so he or she uses a consistent method to identify hot projects. Finally, learn the best practices of others, especially those whom the manager backs off. As the supervisor, you have no choice but to call the micromanager on their game. Help them identify different ways to work and get results in a more productive way. Provide training and coaching, and require performance reviews to give examples of circumstances where they have given away the “how” of projects. “Hold them accountable for different behaviors,” Chambers said. q
