Balance. The quality of any such
conversation is a function of
preparation, balance and skill.
Proper preparation means observing
the employee in action, collecting
data about their performance from
others, and documenting patterns of
performance on both what they do
and how they do it. Balance means
providing feedback on both what
the person does well and what they
could do even better. Skill refers to
your skill as a coach, mentor and
manager. Providing feedback can be

course corrections, forcing you to
make bigger and harder ones to get
back on track. Third, you will be risking
the recency effect, which means that
you and your staff will be focusing on
what has happened in the few weeks
just prior to the conversation, very
likely overlooking events, behaviors

formal conversations will strike a
better balance and help achieve the no
surprises rule.

Here's a simple formula to get you
started: "When you (insert behavior),
it (insert result or unintended impact),
and what would be better is the
following: (insert new behavior). What
are your thoughts on that?" When it's a
compliment or something you want to
reinforce, try this: "Thank you for (insert
exactly what they did), because (insert
exactly how it was beneficial)." Adding the
word "because" adds meaning and helps
compliments stick.
Making these conversations two-way
helps you stay on the same page with
every employee. It's a chance to discuss
the expectations conversation held
earlier in this process, not only for your
employee, but for yourself. Holding
yourself accountable to improvement
is one of the best ways to teach your
employees to improve themselves. By
asking how you are doing relative to their
expectations, your staff will respect you
as a leader and a learner.
There's almost nothing as practical as a
good principle, but learning to apply each
of them takes time and experience. These
three principles are full of nuances and
options that depend on each situation,
but putting them into practice is likely to
keep you between the ditches and solidly
on the road to successfully managing the
people side of your business. ■
