Ten minutes per screen per setup, five jobs a day and three screens
per job equals 150 minutes. If each job took 10 minutes to break down,
then that equals another 50 minutes. That's a total of 200 minutes per
day spent not printing.
Five hours and 20 minutes equals 320 minutes. Subtract the 200
minutes for screen setup and job breakdown, and you are left with 120
minutes - or two hours - in the day for actual printing to be done.
Therefore, it's not hard to see why your shop is behind. Out of an
eight-hour work day, you are only really decorating shirts for two hours.

Want More Production?
You're probably thinking, "That's not how it is in my shop." While it
may be true that your press crews actually print more than 40 dozen
shirts an hour, that doesn't matter as much as actually pushing the
time you are printing to more than two hours. Let's take a look at this.
Your first press crew prints an average of 504 shirts an hour, which
is great. But their typical day looks like that which was outlined
above, and at the end of the production day, they have printed only
five orders for about 1,000 impressions.
Your second press crew, however, works until the bell rings for their
break; at the start of the day, and after breaks and lunch, their first
shirt hits the table in about seven minutes. Because they work as a
team, they also can break down a job in about five minutes instead
of 10. Instead of averaging 10 minutes per screen to set up, they average about six minutes per screen.
The second team prints at a slower rate, averaging 400 impressions
per hour. This crew, though, constantly finishes 10 jobs a day. Doing
the same math, they constantly produce about 1,250 impressions.

Stop and Observe
After you have finished reading this article,
stand in the back corner of your shop and just
watch the production floor for a few minutes.
What do you see?
Are people where they need to be and working
diligently? Are shirts crawling down the dryer
belt toward the catcher's table?
Do people have the tools they need to do their
jobs or does someone have to walk over to another
area to borrow something to complete a task?
Your biggest problem in getting more produced
today is a battle with time. There is only so
much of it in one day. Any moment spent not
printing should be examined to see if things
can be handled in a better way.
Also, do your shop a favor and ask your crews
this question: "What is the one thing you need
that would make your job easier?"

Arranging everything your crew
needs the day before starting a
job will enable workers to solve
problems earlier that could result in
downtime, such as mixing ink.
